People Season: Part 2— Keep the Team Focused, Motivated & Appreciated [E236]

This is the Automotive Repair Podcast Network. It's your weekly blitz with Chris keeping you in the game. Your team doesn't burn out because of the work. They burn out because they feel invisible. December pushes people harder than any other month. Texts are tired, advisors are stretched, and emotionally everyone's running at 70% of their normal band.
If you want to finish the year strong, you don't start with marketing, you don't start with sales, you start with your people, and this is people's season. Hey, everybody, December is weird, everyone's busy, everyone's stressed, everyone's tired, and nobody's going to want to admit it. Your texts are pushing through. Their hands are frozen, the clothes are heavier, the weather's harsh, we have holiday schedules, and if you're like we are here in Durango, you put a car up, and it just drips on.
Your advisors are mentally exhausted, phones are ringing, nonstop, people are traveling, last minute emergencies, and emotional customers. And you, while you're running the shop, you're running payroll, you're running family commitments, and trying to lead through all the noise.
And it's no wonder shops feel this tension, but here's the truth. This is the month where your leadership matters more than any month on the calendar. If your team's going to check out mentally in December, your shop loses productivity, they lose accuracy, they lose sales, they lose communication, they lose morale, they lose retention.
And if your team feels supported, seen and appreciated, you're going to double the performance of a December shop that's just getting through it. December exposes bad leaders, and it also creates opportunities for great ones. All right. So what is your team actually need right now?
Your team doesn't need a motivational speech, they need structure, December gets chaotic structure creates calm, they need clarity, you need to tell them, here's the plan, here's the priority, here's the expectation, appreciation, people don't need parades, and they, they do need to know that their work matters.
Okay, boundaries, protect their time, protect their focus, protect their sanity, presence of leadership, you need to walk the shop, check in on people, ask how they're doing, not just what they're doing.
The shops that finish strong aren't the ones yelling work harder, they're the ones saying, I see you, let's do this together.

Now I'm going to give you five tactical moves that turn December around and here we are.
Here are those moves that you can use today that will change the energy in your shop, tactic number one, 10 minute morning huddle.
This is non-negotiable in December, have an agenda, have a format and I'm going to give it to you right here real quick.
Winds from yesterday, problems today, VIP cars, parts issues, maybe a weather update and one quick motivational nugget.
That's it, that's the huddle, get in, get out, get them going.
Huddles create clarity, clarity creates confidence and confidence creates action.
Number two, a little bit of personalized recognition goes a long way, not the generic good job team.
Say their name, state the exact thing you appreciate, tie it to some customer impact and here's an example for you.
Hey, Joy, that saved yesterday with the C's caliber pin prevented to come back and kept the family safe on the road trip. Thank you.
Specific praise is remembered, generic praise is ignored.
Number three, Flex Fridays, maybe every other week rotate, one tech or advisor leaves early, you'll get their effort back 10 times over in performance.
Like us were four days on three days off, but maybe you can still do this in that schedule.
Your people need more life, give it to them.
Okay, tactic number four, the December win board, physical or digital, it doesn't matter.
Track and share reviews, maybe some big jobs sold, some comebacks prevented, maybe the DVI completion percentage, hours build, team shout outs.
Every time someone wins, ride it up momentum becomes visible.
Number five, the family touch, send a message to a spouse or partner.
Hey, thank you for supporting Sarah this month. She's doing an amazing job for us.
That small gesture creates loyalty, I think stronger than any bonus.
It also gives you a connection outside the team, talk to them, involve them if you can.
You know, you can't finish the year strong unless your team finishes strong.
So remember, December isn't the month you push harder, it's the month you lead smarter.
Remember, you as a leader set the tone, you as a leader control the energy.
You as a leader are the thermostat, not the thermometer.
You as a leader, your confidence becomes their confidence.
You as a leader, your calm becomes their calm.
And as a leader, your appreciation becomes their effort.
If you want your team to show up fully, then they need to see you showing up fully.
Leadership isn't loud, leadership is consistent, visible and intentional.
Okay, this is people season.
The work matters, but the people matter more.
If you want a strong December, protect your team.
If you want a strong January, inspire your team.
And if you want a strong 2026, build a team that believes in you and believes in the shop.
You don't need to be perfect, you just need to be present.
