Build a Business Worth Owning... and Worth Buying [E265]
About this episode
“Coaching to valuation” is the episode’s core idea: shop coaching should focus on increasing the business’s value, not just monthly performance. The host asks owners to pressure-test everything they do with one question—“Is everything I'm doing actually making my business more valuable?” Coaching starts with a business valuation, then uses discovery to build a customized roadmap. The discussion contrasts income vs enterprise value and highlights what buyers look for, like predictable growth.

business valuation
"If someone walked into your shop this afternoon... and said, I'd like to buy your business, would you know what it's worth? ... What it's actually worth."
Valuation is how much your business is actually worth to a buyer. It’s different from what you personally want it to be worth.
Business valuation is the process of estimating what a business is worth in the market. Here, the host contrasts “what you hope it’s worth” or “what you need for retirement” with the actual value a buyer would pay.
ARO
"We're taught how to increase sales, improve ARO, hire technicians and boost productivity."
ARO means the average amount of money customers spend per repair visit. If ARO goes up, it usually means tickets are bigger or more profitable.
ARO (Average Repair Order) is a shop’s average dollar amount per repair ticket. It’s a common aftermarket/auto service KPI used to track how much revenue each work order generates on average.
coaching to valuation
"We're introducing something we call coaching to valuation because we believe every coaching decision should increase the value of your business."
It means the coaching isn’t just about hitting weekly numbers. It’s about making your shop worth more—so you have better options later if you sell or pass it on.
“Coaching to valuation” means coaching shop owners with the explicit goal of increasing the business’s market value, not just improving day-to-day metrics. The idea is that every coaching decision should translate into a higher valuation when the shop is sold or transferred.
margins
"For years, coaching in our industry has focused on monthly performance, more sales, better margins, higher AROs, stronger KPIs."
Margins are how much money you keep as profit after paying your costs. A shop can sell more but still make less money if margins shrink.
In this context, “margins” refers to profit margin—how much profit the shop keeps after covering costs. Shops track margins to ensure higher revenue doesn’t come at the expense of profitability.
KPIs
"For years, coaching in our industry has focused on monthly performance, more sales, better margins, higher AROs, stronger KPIs."
KPIs are the numbers a business uses to judge whether it’s doing well. They’re like scorecards for things the shop wants to improve.
KPIs (Key Performance Indicators) are measurable targets used to evaluate how well a business is performing. In auto repair coaching, KPIs often include sales, ARO, turnaround time, and technician productivity.
